• Da Projekte hinsichtlich ihrer Anzahl und ihres Umfanges stetig an Bedeutung gewinnen und Wettbewerbsvorteile schaffen, sind sie aus dem unternehmerischen Alltag nicht mehr wegzudenken. Aus dieser Anforderung resultiert ein systematisches und konzeptionell bedachtes Management in der Projektlandschaft. Durch das Wachstum des Unternehmens und die steigende Anzahl an Projekten im Bereich Forschung und Entwicklung wurde dies auch bei der USound GmbH notwendig. Um Abweichungsanalysen durchführen zu können und um eine Steuerung interner Projekte zu ermöglichen, wurde ein Planungs- und Steuerungstool konzeptioniert welches sowohl auf Einzel- als auch auf Multiprojektmanagementebene Anwendung findet.Um dies erfolgreich durchführen zu können wurde im ersten Teil der Arbeit auf Projekte, deren Merkmale und die Rollen im Projektmanagement eingegangen. Dabei wurden ausschließlich Projekte in der Forschung und Entwicklung behandelt. Daraufhin erfolgte im Hauptteil zu Beginn die theoretische Auseinandersetzung mit den Grundlagen und den Instrumenten der Projektplanung, da diese die Basis für ein effektives und effizientes Projektcontrolling bilden. Anschließend wurde eine Ist-Analyse der im Unternehmen vorherrschenden Situation hinsichtlich des Projektmanagements durchgeführt und Optimierungsbedarf festgestellt. Diese wurden im Rahmen eines Gespräches mit dem Projektmanagement eruiert. Mit Hilfe der in der Theorie erarbeiteten Kenntnisse wurde die Projektplanung adaptiert. Des Weiteren wurden für das Projektcontrolling relevante Kostenarten durch eine Analyse von Vergangenheitsdaten ermittelt. Im nächsten Schritt wurde eine geeignete Variante der Abweichungsanalyse ausgewählt. Basierend auf dieser mussten Forecast-Daten von der Projektleitung eingeholt werden. Durch eine Gegenüberstellung der Plandaten mit den Ist- bzw. Forecast-Daten konnten positive sowie negative Differenzen auf Basis von Stunden sowie Kosten festgestellt werden. Unter Verwendung sämtlicher zur Verfügung stehender Daten wurden weiters Kennzahlen entwickelt. Diese sollen zusätzliche Informationen zu den Stand der Projekte und deren Kosten bringen und werden in einer Excel-Datei dargestellt. Sollte es auf Einzelprojektebene zu Abweichungen gekommen sein, sind diese von der zuständigen Projektleitung auf deren Ursachen hin zu analysieren und zu erläutern. Auf Ebene des Multiprojektcontrollings fällt dies unter den Verantwortungsbereich des Projektcontrollings. Abschließend werden im Prozess Besprechungen mit der Geschäftsführung abgehalten, in welchen die Projekte analysiert werden und es zur Ableitung möglicher Strategien aus den Ergebnissen des Projektcontrollings kommt.
• Since projects are becoming increasingly important in terms of their number and scope and create competitive advantages, it is no longer possible to imagine everyday business without them. This requirement results in a systematic and conceptually considered management in the project landscape.Due to the growth of the company and the increasing number of projects in the field of research and development, this has also became necessary at USound GmbH. In order to be able to carry out deviation analyses and to enable the control of projects, a planning and controlling tool has been designed which can be used on both, single and multi-project management level.In order to be able to carry this out successfully, the first part of the thesis deals with projects, their characteristics and the roles in project management. Particular attention is paid to projects in research and development. The main part concentrates on a theoretical discussion of the basics and instruments of project planning, as these form the basis for effective and efficient project controlling. Subsequently, an actual state analysis of the situation prevailing in the company was carried out and the need for optimization was identified during a discussion with the project management. With the help of the knowledge acquired in theory, the project planning was adapted. Furthermore, cost types relevant for project controlling were determined through an analysis of historical data. In the next step a suitable variant of the variance analysis was selected. Based on this, forecast data had to be obtained from the project management. By comparing the planning data with the actual and forecast data, positive and negative differences based on hours and costs were determined. Key performance indicators were also developed using all available data. These should provide additional information on the status of the projects and their costs. If there are any deviations at individual project level, the responsible project managers must analyze the causes and explain them. At the level of multi-project controlling, this falls under the responsibility of project controlling.Finally, meetings are held with the management, in which the projects are analyzed and possible strategies are derived from the results of project controlling.
